Ignite Group

Ignite Group helps businesses win grants and subsidies across the Netherlands and Germany. Their Salesforce had not been properly owned since the admin who built it left, and a newly acquired division was running on spreadsheets and Word documents. We assessed, designed, built and trained them onto HubSpot, and stayed on for the year that followed.

The problem

A CRM nobody had owned since the admin left

Ignite Group specialises in grants and subsidies: finding clients the right schemes, putting the applications together, and carrying the administration around them, with a grant portal and an academy alongside. They came to us through their investor, Silvertree, wanting an assessment of a Salesforce instance that no longer matched how the business actually worked. It was slowing down their ability to scale revenue and getting in the way of reporting. They could not say what was working, or where the opportunities were.

What we found was a system nobody had maintained since its original admin left. The data was inaccurate enough that sales had gone back to keeping their own spreadsheets on deal progress. The team worked off the handful of screens they knew were safe and avoided the parts of Salesforce they did not understand. They knew what they were missing. They did not have the time or the expertise to change it.

The recently acquired German division had it worse: the whole process, marketing to sales to quoting to billing, was manual, held in spreadsheets and Word documents. After a run of acquisitions the group was struggling to operate as one company, with no central sales and marketing approach, no clear definitions or SLAs, and legacy systems nobody trusted.

The solution

The work before the work

We proposed a phased approach: assessment, solution design, implementation, training. The first job was to gather and document the central sales and marketing processes in both the Netherlands and Germany, as they actually ran rather than as anyone assumed they did.

Out of that came a set of requirements, and with them a decision Ignite could make on evidence instead of instinct: bend Salesforce far enough to fit the reality of the teams, or move to HubSpot. They chose HubSpot, for its lower total cost of ownership, an interface the team would actually use, and a faster time to launch on an implementation this size.

With every stakeholder aligned on the design and a new Revenue Operations Manager in the seat, we ran the build as weekly sprints over eight weeks, each one covering what had moved, what had to be decided and what was in the way. Near the end we held what we call the 80% meeting: a soft launch of the new processes and tools to the whole team, to collect feedback while there is still time to act on it. Hearing that something is amazing is good. Hearing that it would be better if it did X is more useful, and it is why the meeting exists. For Ignite it went the way we wanted.

The results

One platform, and a view of the whole funnel

A sales organisation spread across three countries now runs in one place. Sales and marketing activity sits in a single platform rather than two systems and a drawer of spreadsheets, so conversion can be analysed rather than estimated, and the go to market strategy can be argued with numbers attached to it.

Administering it takes less of an admin’s week, and using it takes less of everyone else’s. That was the test the team applied at the 80% meeting, and it is the one that decides whether a CRM is still being used a year later.

We stayed on afterwards for a twelve month support retainer, which is the difference between a migration and a system that keeps working once the project team has gone.
